Formed: Hiring Coaches
Hiring and ramping fitness coaches by pairing new trainers with seniors on real client sessions.
The Problem
Formed had a growing client list and a thin coaching roster. They wanted to hire people they trusted to become excellent trainers — not just fill empty slots on a schedule. Like most studios, they could not pause client sessions while they built that bench. New coaches had to be on the floor with real clients as soon as possible, not sitting in a classroom for weeks. They asked us to help them hire, ramp, and leave behind a team that could keep going.
The Solution
We built a hiring and onboarding program around real sessions, not theory. New coaches were paired one-on-one with Formed’s senior trainers from day one. The pairs ran actual client programs — programming, cueing, and follow-ups — instead of mock workouts. Pairing all day is intense, and we planned for that. We mixed floor time, whiteboard session design, and group reviews so knowledge transferred without burning people out. Pairing lets a senior coach catch bad habits early, and a new coach ask questions in the moment. We also shipped a small web app so Formed could post roles, collect applications, see certifications and specialties, and schedule those pairing blocks — so hiring did not live in a spreadsheet. A program like this looks ambitious. We have done the same shape of work before: hire the people, put them on real work immediately, and coach the habits until the team does not need us in the room.
The Results
Formed’s coaching team grew into people who could write programs, run the floor, and hire the next coach without us sitting in. We kept client sessions on the calendar the whole time — programming, delivery, and follow-up — while teaching the unglamorous skills a working coach needs: session design, cueing, client notes, and how to take care of the work. Formed now runs hiring and onboarding on their own, which is the point.
